When organisations experience failure or declining performance, turnaround strategies are often prescribed as the solution. The term is frequently used with an almost unquestioning belief that recovery is achievable simply because a turnaround strategy is being implemented.This assumption is fundamentally flawed. A turnaround strategy is an intervention, not a guarantee of success.Drawing on Teece’s (2018) discussion of business models and dynamic capabilities, the effectiveness of a strategy depends on whether it addresses the underlying causes of failure, the organisation’s capacity to recover and leadership’s ability to translate strategic intent into sustainable results.Several factors explain why turnaround strategies may fail to deliver the anticipated results.Poor diagnosisIn many cases, turnaround strategies fail because organisations misdiagnose the underlying causes of poor performance. Management may focus on visible symptoms, such as declining revenue, rising costs or reduced profitability, while overlooking deeper structural weaknesses, strategic misalignment or declining market relevance.Such interventions may deliver temporary improvements in performance while leaving the fundamental causes of organisational decline unresolved.Leadership failureSuccessful organisational recovery requires leaders who demonstrate courage, accountability and a willingness to confront uncomfortable realities. However, some leaders are reluctant to make difficult decisions and attribute organisational failure solely to external factors, rather than acknowledging internal shortcomings and taking responsibility for corrective action.Such behaviour delays decisive action and undermines the strategic discipline required to achieve a sustainable turnaround. Without decisive leadership and personal accountability, even a well-designed strategy may fail.Poor executionA turnaround strategy may be sound in theory, but its success can be undermined by weak planning and inadequate implementation. Organisations often develop ambitious plans without clearly defined responsibilities, realistic timelines or sufficient resources.An effective turnaround strategy must translate organisational objectives into measurable individual key performance indicators (KPIs). This ensures clear accountability, continuous performance monitoring and alignment between strategic priorities and operational execution.Without disciplined implementation, strategic intentions remain aspirations on paper rather than tangible operational achievements.Cultural resistanceThe assertion often attributed to management thinker Peter Drucker that “culture eats strategy for breakfast” is particularly relevant to organisational turnaround efforts.Recovery requires alignment between organisational culture, practices and strategic objectives. This may involve fundamental changes in behaviour, assumptions and established ways of working.Managers and employees may resist change because of uncertainty, fear of losing influence or an attachment to familiar practices.
